Gear Fabrication Procurement Guideline

Procuring customized gears is not just a low-value purchase—it requires strong technical understanding. A wrong decision may lead to machine downtime, production loss, and poor OEE. That’s why even a small gear can have a big impact on operations.

Let's discuss on how to handle gear fabrication procurement in a standard way:

🔍 1️⃣ Technical Specification (Must Before RFQ)

Once a PR is raised, procurement must ensure the following:
a. Gear type (Spur / Helical / Bevel)
b. Module / DP & Number of teeth
c. Gear material & material grade (EN8, EN19, SS, etc.)
d. Heat treatment requirement (Hardening, Carburizing, etc.)
e. Bore size, shaft & keyway details
f. Tolerance & application criticality

👉 Weak specification = High procurement risk

🏭 2️⃣ Vendor Selection Strategy

Float RFQ to 2–3 capable vendors considering:
a. Previous experience in gear fabrication
b. Workshop machining capability
c. Heat treatment facility (in-house / outsourced)
d. Supplier reliability
e. Lead time commitment

👉 Always prioritize capability over convenience

💰 3️⃣ Costing Breakdown Analysis (Procurement Core Skill)

Never accept lump-sum pricing blindly—break it down as below:
🔹A. Material Cost
Material Cost = Gross Weight × Market Rate (Remember: Final gear weight is less than raw material (due to machining loss))
🔹B. Machining Cost
Includes: Turning, Gear cutting (Hobbing), Drilling / Boring, Keyway cutting
Ask supplier: a. Machine hour rate (BDT/hour); b. Total machining hours
Machining Cost = Hour Rate × Time

🔹 Heat Treatment Cost (If required)

Hardening, Tempering, Carburizing etc
Check: Per kg rate or lump sum

🔹 Finishing Cost

Grinding / surface finishing (if high precision required)

🔹 Overhead + Profit Margin

⚖️ 4️⃣ Cost Comparison (CS Evaluation)

Prepare a simple comparison comparing the below cost elements among suppliers:

Cost Element: Material Cost, Machining Cost, Heat Treat Cost, Finishing Cost etc.
